In-House vs Agency for AI Visibility: The Scarce Skill Is Not Writing

5 min readThe in-house versus agency question gets answered with budget arithmetic. That is the wrong axis. We measured 10 Dubai agencies across 8 buyer questions and 31 GEO products across the category, and the deciding variable is not money. It is which of three skills you already employ, because one of them is scarce and most teams discover that after signing.
The short version
Zero of the 10 Dubai agencies we measured publish a price, so the only public anchors are software: $95 a month at entry, roughly $250 in the middle, $595 for self-serve enterprise across the 31 GEO products we track. None of those tools produce work; they report. An AI-visibility function needs three skills, and the scarce one is placement on surfaces you do not own, because on our 62-query panel (16-18 September 2026) 27 of the 56 answers that cited anything cited YouTube, LinkedIn, Reddit or Quora. Hire for that gap, not for the budget line.
The three skills
Measurement
Ask your buyers' questions, save the answers, count named and cited separately, repeat on a cadence. This is the most learnable of the three. A capable marketer picks it up in a week, and the method is published in how to verify any agency's claims.
Writing the engines reuse
Answer blocks near the top, quantified claims, sourced inline, one self-contained block per sub-question. Harder, and it is a real hire rather than a course. The Princeton GEO research, Aggarwal et al., measured passage-level changes of this kind moving visibility by up to 40% in controlled tests, which is why the writing half attracts the budget.
Placement off your own domain
The scarce one. More than half the answers in our category are assembled from platforms, forums and third-party lists. No amount of on-domain writing reaches them. The work resembles PR, community participation and earned listings, and marketing teams almost never staff it.

The decision, stated plainly
- You already employ a strong writer: build in-house and buy measurement. The expensive half is covered. Add the entry-band tool and a 60-day review cadence.
- You have neither writing nor measurement: hire an agency, on method. Demand two dated readings and ask which of your questions they expect to lose. An agency that names its losses is describing reality.
- You need to size the problem before funding anything: buy software for one quarter. It will tell you which answers you are absent from and nothing else, which is still the input every other path needs.
- You have a team and no method: buy the standard, not the labour. An existing marketing function plus an external measurement discipline is the cheapest real answer in this market, and almost nobody sells it that way.
- Whichever you choose, budget for placement separately. It is the half the category prices at zero and the half that reaches most of the answers.
What we will not tell you
We will not publish UAE salary bands for these roles, because we have not measured them and this page does not carry numbers we cannot defend. What we can verify: 0 of 10 Dubai agencies publish pricing, 1 of 10 shows measured AI-answer evidence on its service page, and our own rate card is public. In a market where budget conversations start blind, publishing the price is itself the differentiator.
Questions buyers ask
Why does no agency publish pricing? Scope varies per brand, and an unpriced conversation favours the seller. The effect on you is that comparison is impossible before a call.
Can software replace the agency? Not in its current form. Across the 31 products we track, the category norm is share-of-answer reporting. Reporting is not remediation.
What is the minimum viable in-house setup? One person who measures and writes, a monitoring tool at the entry band, and a standing 60-day review. It will not win off-domain answers, and you should plan for that from the start.
How do I compare two proposals with no prices? Compare methods. Ask both for two dated readings, the exact questions they would target, and the answers they expect to lose. The proposals separate themselves.
Does an agency's own AI Search Visibility predict my results? It shows they did it once. Ask how, and whether the method transfers. Is a freelancer a cheaper agency? Same three-skill problem in a smaller package. A freelance writer moves citation. Very few freelancers move placement.
What if I have no budget this quarter? Take your own baseline first. Knowing which answers you lose costs nothing and is the input every path needs, and the limits of the discipline will tell you what to expect before you spend.
